Training the Trainer: The Internal Instructor Problem

The largest training resource in any network is the senior technician explaining something to a colleague. Almost none of them have been taught how. For a related method of connecting labour cost to revenue, see the full explanation.

The largest training resource in any dealer network is not the courseware. It is the senior technician explaining a diagnosis to a colleague at a vehicle.

That resource is unmeasured, unpaid in most pay structures, and almost entirely untrained. A technician promoted to instructor or asked to mentor is expected to teach because they can do the work, which are different capabilities.

What being good at the job does not give you

Expert blind spot. The more automatic a skill becomes, the harder it is to describe. An expert diagnostician does not consciously perform the steps they would need to explain, and their instruction skips them.

Pacing. Experts move at their own speed and lose people early.

Knowing what the learner does not know. The hardest thing to estimate, and the reason explanations start in the middle.

Letting someone struggle productively. The instinct is to take the spanner. Struggle is where the learning happens, and knowing when to intervene is a skill.

Feedback that is usable. "That's wrong" is not instruction.

None of these are personality traits. They are teachable, in a short course, and the difference is substantial.

What a short trainer course should cover

Half a day to two days is enough for most of the return.

Explaining a diagnosis out loud. Narrating reasoning rather than demonstrating actions. This is the single highest-value technique, and it is what separates watching an expert from learning from one.

Asking before telling. "What would you check next, and why" produces learning; showing produces a demonstration.

Chunking. Breaking a procedure into pieces a learner can hold.

Checking understanding in a way that does not invite a polite yes.

Feedback structure. Specific, about the work, with what to do differently.

Knowing when to intervene and when to let it run.

The pay problem

The obstacle that determines whether any of this happens.

Under flat-rate pay, teaching costs the instructor money. An hour explaining a diagnosis is an hour not billed. Asking senior technicians to mentor without addressing this produces reluctance, and the reluctance is then attributed to attitude.

Options: an allowance for mentoring time, a payment tied to the trainee's progression, protected non-productive time, or a partly guaranteed structure for designated mentors.

Choosing who

Willingness over seniority. The most capable technician is not always the one who wants to teach, and an unwilling mentor teaches badly.

Patience over speed.

Recently competent is sometimes better than long expert. A technician who learned the system two years ago remembers what was confusing. The one who has known it for fifteen years does not.

More than one, so absence does not stop a trainee's progress and so different people teach different things.

What a manufacturer's training function can provide

This is a network-level opportunity that individual dealers will not take.

A short trainer course, delivered once and used everywhere. No dealer will build this; every dealer benefits.

Assessment criteria and training on applying them, so workplace assessment is consistent across the network rather than varying by assessor.

Recognition — a designated trainer status that means something and appears in the technician's record.

Materials that support explanation rather than replacing it: cutaways, fault simulations, worked diagnostic examples the mentor can talk through.

And a way for trainers to talk to each other. A network of designated trainers who compare notes is a low-cost capability that builds itself once started.

Measuring whether it works

Trainee progression rate against the plan.

Time to competence, which is the number that matters and is rarely tracked.

Variation between mentors, which identifies both the ones to learn from and the ones who need support.

The short version

Being able to do the job does not confer the ability to teach it, and the gap is teachable in a short course.

Narrating reasoning out loud is the highest-value technique — it is what turns watching an expert into learning from one.

Pay for the mentoring time. Under flat rate, teaching costs the instructor income, and nothing else works until that is addressed.

Choose on willingness, and pick more than one.
